The mental model is wrong.

Most SMEs treat WhatsApp as a place to answer questions after the sale. In 2026, the customer already lives there. Product discovery, price checks, appointment booking, payments, all in one thread.

Once you stop thinking of it as a chatbot and start thinking of it as a sales floor, the design changes completely.

What actually moves the number.

A catalogue in the thread. UPI / Razorpay drop-in. Session-based context so a returning customer doesn't repeat themselves. Escalation to a human the moment the intent turns fuzzy, and never a moment before.

The one thing to measure.

Not deflection rate. Not CSAT. Track after-hours conversion. If a lead lands at 10pm and pays before 10:05pm, you've built the right system.
